Coworking spaces are supposed to feel easy. You grab a seat, plug in, and start working without negotiating your environment first. Sound is often the first place that fantasy breaks. One call rolls out from three desks away. A meeting in the back room bleeds into the open floor. Someone’s keyboard turns into percussion. Then people start moving around, changing seats mid-day, or switching to headphones they barely hear through.

Sound masking is one of the few tools that can make a shared workspace feel more consistent, not just quieter in the moment. Done well, it reduces the “stickiness” of speech, helps private conversations stay private, and makes the open area less mentally exhausting. The goal is not to cover everything. It is to create a steady background that helps conversations lose clarity over distance.

Below is what I’ve learned from specifying, installing, and troubleshooting sound masking in real coworking environments, where budgets vary, layouts change, and tenants bring their own habits.

Why speech becomes the main problem in coworking

Most noise in an office is annoying but not dangerous to productivity. It comes and goes: printer hum, traffic through windows, HVAC cycling. Speech is different. The human brain is built to parse language. Even when you do not consciously listen, your attention snaps to intelligible words, especially when they land in short bursts.

In coworking layouts, the problem compounds. You typically have dense seating, many small conversations, and meeting spillover. A space that would be fine for a single company with one culture can feel chaotic when dozens of independent teams overlap.

Sound masking helps because it attacks the clarity of speech, not just the loudness. When the background sound is appropriate for the room, it increases the effort required to understand words. People may still notice that someone is talking, but the speech content becomes less readable. That reduces the urge to track the conversation.

There’s also a subtler effect: comfort. When the background noise rises above intermittent “distractors” just enough, the brain stops doing constant micro-adjustments. You stop feeling like you’re always deciding whether you can hear someone.

The difference between “quiet” and “controlled”

A common misconception is that sound masking is a luxury for people who want a fancy acoustic environment. In practice, it is a control strategy.

Quiet alone often fails in coworking spaces because silence is fragile. Any building noise you get will become more noticeable the moment the space drops in volume. Fans cycle, doors close, chairs roll, and people notice everything. Sound masking shifts the experience. You still have noise, but it becomes predictable.

The best result is a room that feels steady and neutral. That neutrality matters when you have people doing deep work beside people making phone calls beside people attending a remote meeting. You want a sound environment that does not reward loudness or punish normal activity.

How sound masking works, in plain terms

Sound masking systems produce an engineered background sound through ceiling or wall speakers. It is designed to sit in a particular frequency range based on room behavior and human speech intelligibility.

Most speech intelligibility lives in mid frequencies. If you fill the right band, you break up how well the ear can extract words. The system does not blast a constant tone. It varies in a controlled way, and it is calibrated to the space so it does not feel like a constant “engine hum” or a music-like sound.

What I look for in the field is whether the masking level supports conversation privacy without creating fatigue. A system that is too low changes nothing. One that is too high can become distracting, especially for people who are sensitive to sound pressure. The calibration is the difference between “helpful” and “annoying.”

The biggest driver: room geometry and ceiling type

Coworking spaces rarely have uniform rooms. You might have an open floor with a high ceiling, then a low-ceiling lounge area, then a glass-walled phone booth row that behaves nothing like the open space. Sound masking design needs to respect those differences.

A few variables consistently shape performance:

Ceiling height and plenum space affect how sound spreads.

Hard surfaces, glass, and exposed ductwork increase reflections.

Open-plan zones with long sight lines allow speech to travel farther, so masking needs to cover those distances.

Partitions influence how far the masking sound reaches, and how quickly speech clarity drops.

Even within the same coworking floor, I often end up recommending zoning. A single system can be designed to feed multiple zones, or it can use different speaker layouts and settings. The goal is consistency where people sit, not equal sound everywhere, including areas where no one works.

Zoning is where the “consistent comfort” happens

The phrase “consistent comfort” sounds marketing-friendly until you’ve seen what happens without zoning. In one space, the masking was configured for the open floor only. It was set too low near meeting rooms because the installer assumed meeting areas would be “acoustically handled” by curtains and soft furnishings. The result was a strange patchwork: the open desks felt okay, but calls in the back would carry right into the nearest workstations.

In another space, the opposite happened. Masking was set to satisfy the loudest corner. People across the room reported a constant hiss-like sensation, and meetings felt tense because attendees could hear the masking more clearly than their own speech.

A properly zoned system avoids both traps. It targets the seated work areas where privacy and comfort are needed most. It also helps the system adapt when tenants reconfigure hot desks, add pods, or change how meeting rooms are used.

People notice the absence more than they notice the presence

This is one of those realities that takes time to understand. Most occupants do not think, “I like the sound masking.” They think, “This place doesn’t bother me like other coworking spaces.”

Sound masking tends to work in the background, so feedback often arrives indirectly. You hear fewer complaints about call clarity. People stop asking if they can move away from the “loud area.” Remote meeting participants sound less distracted because they are not fighting speech intelligibility spillover.

If you want to measure success without overcomplicating it, track the symptoms before and after installation. For example, some operators notice fewer seat changes after they implement masking, or fewer complaints about “hearing every word.” Those are practical signals.

Where sound masking helps most (and where it cannot)

Sound masking is not a cure-all for acoustic problems. It is strongest against speech intelligibility in open areas.

It will not replace structural separation, good doors, or properly treated meeting rooms. If you have a phone booth with a poor door seal, masking can reduce distraction, but it cannot fix flanking sound paths. If your “quiet room” is just a label and a chair, masking cannot make it private.

In spaces with a lot of mechanical noise, masking can also be less effective if the noise already masks speech naturally. In that case, the system may be redundant, or it may need a different target to avoid raising overall loudness beyond comfort.

What masking does best is reduce the contrast between “speech you understand” and “speech you barely notice.” That contrast is what causes the attention spikes.

Specifying it well: targets, calibration, and controls

The technical side of sound masking uses room-specific measurement and tuning. The important part for operators is that there should be an actual commissioning process, not just a plan and an installation date.

Good practice usually includes:

Measuring baseline background noise and reverberation behavior.

Designing speaker placement to achieve uniform coverage across occupied areas.

Tuning the masking curve and overall level so it does not drift into annoying territory.

Providing controls that allow adjustment as occupancy, season, and HVAC patterns change.

Controls matter because coworking spaces change. One month the space is half full and quiet. The next month you add members, and the open floor becomes lively. Your background sound needs to remain appropriate across those shifts.

I’ve also seen systems where the masking output could not be adjusted after commissioning, only turned on or off. That is usually a bad operational model because it ignores real-world variation.

A practical checklist for operator-friendly commissioning

If you’re working with a contractor or an acoustic consultant, these questions keep the process grounded and defensible:

Who will perform on-site measurements after installation, and what standards are they using for target levels and uniformity?

Will the system be zoned for distinct work areas, phone areas, and meeting-heavy sections?

How will you verify speech intelligibility reduction in occupied zones (not just at test points)?

Is there an adjustable control strategy that considers occupancy and seasonal HVAC changes?

What is the maintenance plan, including speaker inspections and how calibration is revisited if the layout changes?

That checklist is not a substitute for engineering, but it prevents a lot of avoidable frustration.

Choosing between ceiling and wall speaker strategies

Most coworking sound masking systems use ceiling speakers because they can spread sound more evenly across open desks. Wall speakers can work too, especially when ceilings are complex, inaccessible, or filled with lighting constraints.

But the practical trade-offs show up quickly:

Ceiling speaker approaches often integrate best with suspended ceilings, but can be harder with open-beam or highly irregular roof structures.

Wall speakers can be easier to install in certain layouts, but coverage can become more directional, especially around corners.

The presence of grid ceilings, lighting baffles, and ductwork affects speaker choice.

I’ve seen some spaces where the design assumed a typical ceiling height and then the tenant later installed hanging elements, which disrupted coverage. The “as built” changes mattered because masking depends on predictable sound distribution. When renovations are planned, it’s smart to include a conversation about how future changes will affect masking uniformity.

What happens to phone booths and meeting rooms

Phone booths and small meeting rooms are where operators often expect immediate results. Sometimes they get them. Sometimes they do not.

If a phone booth is designed well with good sealing and proper acoustic isolation, masking may be minimal, because the booth already handles privacy. The booth environment can feel “quiet in a good way,” which is valuable for call comfort.

If the booth is more like a glass pod with lightweight construction, speech leakage can still occur. Masking helps in the area around the booth, reducing how clearly the leaked speech carries into nearby workstations. In that scenario, masking behaves like a privacy safety net.

Meeting rooms are different. People expect to hear their own presentation clearly, and masking inside the meeting room can be counterproductive. Often, you avoid deploying masking directly inside meeting spaces unless the room is specifically designed as part of the masking plan. Instead, the strategy may focus on the open area outside, and on controlling spillover through partition design and door quality.

The human factor: headphones, sensitivity, and “too much”

One of the hardest realities is that comfort is personal. Coworking spaces include people who work in silence and people who like a bit of ambient sound. Some are sensitive to constant broadband noise. Others have become accustomed to café-style backgrounds and welcome the steadiness.

When masking is tuned correctly, most people stop noticing it. When it’s not, complaints show up quickly and in specific ways:

“It sounds like a fan” is a classic sign of wrong frequency balance or poor tuning.

“It’s louder than the HVAC” suggests levels are too high relative to building noise.

“I can’t concentrate on calls anymore” can happen if the masking is too audible in phone zones, or if the system control strategy is off.

One trick that helps is to measure and adjust after occupancy increases. If you commission during a low-occupancy week, the tuned level might feel different once the space becomes active. The right approach is to set a baseline target, then verify comfort once real usage stabilizes.

Maintenance and what changes over time

Sound masking systems are generally durable, but coworking spaces evolve. Lighting upgrades, ceiling retrofits, the addition of acoustic panels, and tenant improvements can all change the sound field.

A system that performed well at day one can drift out of alignment if:

Speaker placement changes or speakers are obstructed.

Ceilings get modified.

Open desk layouts expand into zones not originally intended for masking.

HVAC behavior changes significantly, especially with seasonal control strategies.

In real operations, I recommend treating masking like part of ongoing building tuning, not a one-time install. That might mean annual checks, or checks whenever major renovations occur. At minimum, you should have a clear route to respond if tenant complaints spike.

Cost and value: what you should expect to pay for

Cost varies wildly based on floor size, number of zones, ceiling conditions, and how much design work is required. If a proposal includes masking without commissioning measurements, or without zoning clarity, the low price can be a warning sign.

The value argument is practical: fewer complaints, better retention, and more predictable work conditions. Some operators also see improved meeting acoustics in adjacent areas because speech intelligibility drops outside the room.

But the ROI depends on how the space is run. If tenants already bring loud behavior and the operator does nothing about norms, masking alone will not create order. It works best alongside basic operational choices like phone etiquette, defined quiet zones, and enforcement of behavior in shared areas.

Common edge cases I’ve seen in the real world

Here are a few scenarios that tend to surprise teams planning a rollout.

Edge case 1: masking in a space with unusually low background noise
Some renovated office floors are extremely controlled acoustically, especially at night or during early occupancy. When masking is added, it can feel abrupt if tuning assumes an existing ambient noise floor. The fix is careful commissioning at representative occupancy, not just at installation time.
Edge case 2: open floor with many tall partitions
Tall partitions can block masking sound from reaching certain workstation pockets. Speech may remain intelligible in “shadow zones.” Zoning and speaker placement need to account for partition geometry, not just room boundaries.
Edge case 3: mixed use zones, desk work next to a social area
Coworking spaces often include lounges, cafeterias, or casual zones. Those spaces can be lively by design. Masking can help, but it needs to be balanced. If you raise masking to protect the desk area, the lounge can become uncomfortable. The solution is zoning and careful separation of target comfort levels.
Edge case 4: renovations that add hanging items
Pendant lights, hanging signage, ceiling clouds, and even dense cable trays can affect sound distribution. I’ve watched a system’s performance degrade after changes simply because the sound paths shifted. This is why you want a plan that includes review when major ceiling modifications happen.
Designing for a coworking experience, not just acoustics

Good sound masking should feel like better service. It should remove friction, not introduce a new “thing” people notice.

When I think about coworking, I consider how people behave over a day. A person might start with deep work, then take a call, then join a meeting nearby, then return to writing. The space should not force them into a constant sound negotiation. Sound masking supports that rhythm because it makes speech intelligibility more consistent across distance.

It also helps staff manage the space. When complaints about noise are frequent, building managers end up doing seat-by-seat troubleshooting. That is time-consuming and subjective. Masking shifts the environment toward a predictable baseline, which reduces the need for constant adjustments.

A final reality check: sound masking is a system, not a product

If you approach sound masking as a product you buy, you miss the point. The outcome comes from design intent, zoning strategy, commissioning measurements, and operational control.

When those pieces come together, the open floor stops feeling like it’s full of “temporary interruptions.” People can still talk. They can still take calls. But the words are less likely to become content that grabs attention. The space becomes calmer without turning unnatural.

That balance is what operators want: consistent comfort that supports productivity, protects privacy, and lets coworking feel like a place people choose to stay.
