Sound masking is one of those trades where the details feel fussy until you meet a problem that makes them unavoidable. You can dial in a baseline level, pick a spectrum, and follow the spec, yet still hear a system that seems “off” in just the wrong places. When that happens, flanking paths are often the culprit.

A flanking path is any route that lets sound energy travel from the masking area to where it shouldn’t, or in ways the design assumed wouldn’t dominate. The result is rarely a total failure. More often it is subtler: speech intelligibility creeps back in, perceived loudness becomes uneven, and the masking sound seems to “disappear” near certain walls while other zones get overpowered.

In practice, flanking paths are about reality: buildings are not acoustically perfect boxes. Structural members, ceiling plenums, cable trays, shafts, doors, and even HVAC components create alternate sound routes. Those routes can undermine the clean, predictable drop-off that masking designs rely on.

What sound masking is trying to do, and what flanking breaks

Most sound masking goals are built around controlling signal-to-sound ratios at the work surface or in the breathing zone. The masking noise is intended to raise the background sound enough to reduce the audibility of speech, while staying low enough to avoid annoyance and without turning the space into an engine room.

The design math depends on a few assumptions, even when the documentation does not spell them out:

the masking sound primarily travels from the diffuser outlets into the room volume;

the walls and ceilings provide the expected acoustic separation;

the room behaves like a reasonably bounded cavity, not a network of interconnected spaces.

Flanking paths attack the second assumption hardest. If the partitions are less isolating than expected, some portion of the masking sound can leak and re-enter the occupied space through unexpected routes. In other scenarios, flanking paths allow other noise sources to arrive more strongly than the masking design accounts for, which can force you into a higher masking level than you would have needed.

A useful mental model is to think of the masking system as delivering a “curtain” of sound. The curtain works best when the frame around it is solid and predictable. Flanking paths are gaps in the frame, even if the gaps are not visible.

Where flanking paths hide in real offices

The tricky part is that flanking paths are not always about a single obvious defect like an unsealed gap around a door. Often the issues are distributed, and each one seems small. Then you stack them: a ceiling detail here, a penetrated wall there, a duct transition that couples spaces you thought were isolated.

From the field, the most common flanking routes show up in a few physical areas.

Ceiling spaces and return plenums

Suspended ceilings create a shared acoustic volume when there is enough openness between rooms. Even if each room has its own boundary, ceiling cavities can connect through soffits, access panels, suspended grids with gaps, bulkheads that do not fully seal, or service openings that were never sealed after installation.

When masking noise couples into the ceiling plenum, it can re-radiate into adjacent rooms. The sound is no longer behaving like a direct field from diffuser locations. It becomes a re-emitted field from an interconnected cavity, and that tends to blur the zoning effect you are trying to achieve.

Floors, cores, and structural elements

Concrete slabs, metal deck, steel framing, and mechanical floors all transfer vibration and radiate sound differently than gypsum partitions. If masking sound (or speech) couples into these elements, it can travel in ways that a surface level measurement in one room does not reveal.

This can show up as “mysterious” speech audibility in one area even when the measured masking level is in spec. If a nearby zone is providing a strong flanking source to that area, you can get a local mismatch between the intended masking field and what your ears experience.

Wall penetrations

Every opening is an opportunity: conduit sleeves, cable penetrations, fire stopping that was rushed, and gaps around boxes. A masking design that assumes a wall behaves like a continuous barrier is vulnerable here. Penetrations can create acoustic bridges that are far more effective than the rest of the wall assembly at certain frequencies.

The issue is not that the wall instantly stops working. It is that it stops working uniformly.

Doors, partitions, and imperfect edges

Even when a door is “closed,” its acoustic performance depends on seals, thresholds, and how it sits in its frame. In open-plan environments, the biggest offenders are not always the door itself but the edges around it and the transitions between partition systems.

If you can feel a noticeable draft or see light leakage, you are already in the territory where acoustic isolation is likely compromised too. Sound does not respect cosmetic details.

HVAC pathways and duct transitions

Ductwork can act like a sound duct. Masking noise and other room sounds can couple into ducts, then re-radiate downstream in places the design never intended. The effect is frequency dependent and can be influenced by fan speed, dampers, and mixing.

HVAC-related flanking is especially tricky because the perceived problem can change over the day as air handling conditions vary. You might measure one set of levels at a static condition and then feel a different masking result when the system ramps up.

The two ways flanking paths ruin results: extra masking and “missing” masking

When flanking paths are present, the performance you see in the field tends to fall into one of two patterns.

Overmasking in adjacent areas

Masking noise leaks out and adds to the background level where you did not aim to boost it. This can make those areas feel stuffy or fatiguing. It can also trigger occupant complaints. People rarely say, “The spectral balance is fine but the zoning is off.” They say, “It is too loud over there,” or, “I can’t think.”

This can happen even if the original target room levels are correct. A measurement taken only at a work plane in the main room can look fine while adjacent spaces get a higher, uncontrolled background.

Undermasking where speech still cuts through

Less intuitive, but just as common: flanking paths can bring in other sound sources that raise speech audibility relative to the masking field at the point of listening.

For example, if speech from a nearby zone couples through a plenum, the speech may arrive at a given desk with a higher level than the masking system can compensate for without overdoing the rest of the space. In that situation, increasing masking can reduce intelligibility, but it often makes the overmasking in other areas worse. You get a trade-off that never truly resolves.

Why measuring level alone is not enough

A lot of commissioning work starts with an obvious step: measure background level and the masking noise level at a set of points. If the numbers match the spec, the team often feels confident.

Flanking paths challenge that confidence because masking performance is not purely about level. It is also about how the sound arrives, the spectrum distribution, and the relative contribution of direct versus reflected or coupled sound.

Two practical reasons this matters:

Flanking paths can add energy that your meter does not interpret the way your ears do. A meter at one point might show a level that is acceptable, but the sound field could be dominated by reflections or re-radiation that makes speech cues more salient.

Flanking paths can be intermittent. Changes in HVAC status, door positions, service openings, and occupancy patterns alter coupling strength. A spot measurement at one moment can look compliant while the experience changes later.

If you want a reliable read, you have to test the system the way occupants experience it: in occupied or at least realistic operating conditions, with attention to room-to-room transitions and not just the center-of-room points.

The telltale symptoms that point to flanking

You can often detect flanking issues before you run a sophisticated investigation, especially if you observe patterns rather than isolated complaints.

Here are a few signals I have seen repeat across multiple projects.

Complaints cluster near partition interfaces, corridor edges, or room corners rather than being evenly distributed.

Masking seems inconsistent across the same room, with specific desks feeling “exposed” while nearby desks feel fine.

Speech privacy improves after doors are closed or after HVAC ramps down, even though the masking system settings do not change.

Ceiling access panels or areas near soffits correlate with differences in perceived privacy.

Adjacent zones report elevated background sound even when their own masking diffusers are not set aggressively.

If you recognize several of these, flanking deserves serious attention, even if baseline levels look close.

A practical way to think about it: impedance of the building envelope

Acoustic barriers work like systems with “acoustic impedance.” If the barrier is high impedance across relevant frequencies, sound reflects rather than transmits. If the impedance is low, sound couples through.

Flanking paths often reduce the effective impedance by providing alternate low-impedance routes. That is why issues can be frequency specific. A wall might do a good job at one range while penetrations and cavities transmit at another. Masking spectra and speech content overlap across those ranges, so intelligibility changes even when overall SPL seems stable.

This is also why a system can be tuned with a particular spectrum and still underperform if the building envelope transmits that spectrum more than expected. The masking noise does not just raise the level; it travels through the medium and interacts with transmission paths.

How flanking paths affect perceived masking spectrum

Sound masking systems are not simply “loudness.” They often use broadband noise whose spectrum is selected to avoid annoying tonal components and to better target speech intelligibility ranges.

When flanking paths are present, the spectrum that arrives at the listener can shift. Ceiling cavities and duct pathways often favor certain frequency components, and penetrations can behave like resonant elements. The result is that you may not get the intended mix of masking energies in the speech critical bands at the listening position.

Even if you set the system to a nominal target, the actual audible spectrum can be off because the building acts like a filter. This is one reason “it meets the dB spec” does not always equal “it works.”

Design time measures that reduce flanking risk

Good design does not eliminate flanking risk entirely, but it can make the remaining risk smaller and easier to correct. The difference between a manageable issue and a costly redo is often the attention paid to boundaries: what is actually continuous, what is penetrated, and where shared cavities exist.

A subtle but powerful design judgment is to treat ceiling and service spaces as acoustic pathways, not just space for lights and cable.

If ceiling cavities are shared, zoning must account for it. That might mean sealing strategies, independent ceiling partitions, or changing diffuser placement and output so the re-radiation does not dominate.

Similarly, wall penetrations should be treated as an acoustic scope item, not just a fire and code item. Fire stopping is necessary, but acoustic sealing needs to match how sound travels, including at frequencies where small gaps can matter.

Commissioning and troubleshooting when flanking is suspected

When you are already in the field, you need a plan that distinguishes between “masking level is wrong” and “sound field is arriving through a different route.”

A common mistake is to start by turning up the system everywhere. That might fix privacy in one corner but will create an annoyance problem elsewhere. It can also mask the real cause so the underlying coupling stays hidden.

Instead, use targeted diagnosis: change one variable at a time, and look for directional clues.

Here is a compact checklist that helps separate the likely mechanisms without getting lost in theory.

Compare multiple measurement points across room interfaces, including near doors and along common wall lines.

Check pressure and airflow conditions during measurement, because HVAC-driven coupling can shift results.

Inspect ceiling access panels and any recent penetrations for sealing quality, especially after cable pulls.

Run a short test with doors closed versus open to see whether perceived privacy changes.

Verify diffuser spacing and output continuity, because patchy diffuser coverage can mimic flanking symptoms.

That list is not a replacement for deeper acoustical testing, but it prevents you from chasing the wrong knob.

What can be done once flanking is confirmed

The correction approach depends on where the flanking path is strongest. Sometimes you can fix it with relatively straightforward sealing. Other times you need a more structural change, like redesigning ceiling compartmentation or addressing duct coupling.

You generally choose based on impact and disruption.

Seal or retrofit wall penetrations with acoustic treatments matched to the construction. Good fire stopping may not be sufficient for acoustics if the voids or interfaces remain.

Compartmentalize ceiling spaces so the plenum does not behave like a shared resonator between zones.

Adjust HVAC-related coupling paths, such as improving duct isolation, dampers, or acoustically treating transitions near re-radiation points.

Rebalance masking diffuser output and placement to reduce overreliance on paths that dominate the sound field.

Consider adding localized acoustic breaks in high-coupling areas, like near shafts or corridor-to-office transitions.

These remedies can be layered. The best results usually come from addressing both the building pathway and the system’s reliance on it. If you only adjust the masking outputs, the system can become a patch that shifts the problem rather than removing it.

Case patterns from the field (what “fixed it” usually looks like)

I will describe a few composite scenarios that mirror common outcomes, without pretending they are universal.

The “same plan, different behavior” problem

On one project, two suites were laid out similarly. Both had the same diffuser model and target masking levels. One suite delivered expected speech privacy. The other had a corridor-adjacent area where speech sounded closer than expected.

The measurement plan initially showed acceptable levels in the work area, and the system was set correctly. The turning point was noticing that ceiling access panels between that suite and an adjacent service corridor were repeatedly opened during maintenance, then left imperfectly closed.

Once the ceiling openings were sealed and the access panels were treated as acoustic boundaries rather than maintenance conveniences, the privacy performance aligned across desks. The masking system was never the sole issue. The sound was taking a shortcut through the ceiling cavity and coming back in at a desk height that emphasized intelligibility.

The overmasking complaints that didn’t match the main room measurements

In another situation, occupants in a neighboring area complained about noise. The main office measurements were fine. The team was ready to lower the system output.

Before changing settings, they inspected how diffusers were mounted and how the ceiling grid transitioned between rooms. There were small gaps around the perimeter where sound could “spill” into the ceiling plenum above the adjacent space. The masking noise was effectively being added twice: once directly through the walls and once via the plenum re-radiation.

Sealing the perimeter gaps reduced the complaint reports dramatically. After that, they could fine tune levels without fighting a moving target.

The privacy that improved when HVAC was off

A third pattern was more operational. Privacy complaints came and went with the day schedule. When the air handler slowed at night, privacy improved even though masking settings did not change.

This pointed to HVAC coupling as a dominant path. Once duct isolation or mixing control improvements were made near the zone transitions, the speech intelligibility reduction became steadier, and the masking levels stayed within a narrower comfort range.

These scenarios reinforce a consistent lesson: flanking paths create coupling, and coupling changes with conditions. Systems that seem stable at one moment can behave differently later.

Trade-offs: sealing everything versus keeping access and ventilation

It is tempting to solve flanking by sealing aggressively, but buildings need serviceability and ventilation. Acoustic measures have to coexist with fire safety, maintenance access, and airflow requirements.

For example, sealing ceiling cavities can affect smoke movement requirements, and modifications to HVAC ducting must preserve design airflow and noise criteria. You often need to coordinate with mechanical and life safety stakeholders early, because acoustic fixes that ignore those constraints can create secondary issues.

The best approach is to target high-leakage paths first. You do not have to treat every possible route equally if you can identify the dominant coupling mechanism. A small number of corrections can deliver most of the benefit.

How flanking influences the “last mile” tuning

Even with careful design, sound masking commissioning often requires adjustment. With flanking paths present, the tuning becomes more delicate because a change in diffuser output can have non-intuitive effects.

If you increase masking power, you might make privacy better in one area, while overmasking adjacent zones through leakage routes. If you reduce output, the exposed desks might become intelligible again, especially if the flanking path is bringing in speech energy.

This is why a good tuning process keeps a close eye on spatial consistency, not just one or two “representative” points. When you are confident the sound field is stable, you can refine the level and spectrum to maximize comfort and privacy.

When flanking is unavoidable: building with imperfect boundaries

Some buildings are inherently more challenging, especially older structures with retrofits that created complex ceiling and service spaces. In those cases, flanking paths might be unavoidable at some level.

That does not mean sound masking is futile. It means the system should be treated as part of a broader acoustic strategy, including layout choices, partition detailing, sealing priorities, and operational constraints.

In a difficult ceiling environment, you might design for slightly greater direct field contribution, reduce reliance on low frequency masking effectiveness that transmits easily through structures, and plan measurement and tuning around the corridors and interfaces that are most likely to couple.

The key is realism. If the building behaves like a network, the masking strategy needs to respect that.

Practical takeaways for getting reliable masking performance

Flanking paths are not a theoretical annoyance. They are a real mechanism that changes the sound field and the listener experience. If your results are inconsistent, especially near boundaries, flanking deserves attention even when the masking system seems correctly set.

Treat ceiling and plenum spaces as acoustic elements, not just service space.

Inspect and acoustically address penetrations and perimeter interfaces, not only the primary wall surfaces.

Measure and tune with room-to-room transitions in mind, because coupling often comes from those edges.

Avoid blanket increases in masking level until you understand whether the issue is overmasking, undermasking, or spectrum shifts caused by transmission routes.

When you do those things, the masking system becomes less of a guessing game and more of a controlled tool. The difference is noticeable to occupants quickly, and it is usually what separates “it sounds like it should” from sound privacy that holds up through the messy realities of daily use.
