What to Look for When You Hire AI Consultants

I have spent years working alongside consulting teams, and I have seen the difference between a firm that delivers real impact and one that just talks about algorithms. The market for AI consulting has matured a lot since the early days, but the noise has only gotten louder. Every week another boutique firm launches with slick branding and vague promises. Separating substance from spin requires a clear framework.

My own experience taught me that the best consultants do not try to impress you with jargon. They ask hard questions about your data, your workflows, and your actual business constraints. They also know that a pilot project that never reaches production is worse than no project at all. That is where the perspective of someone like Aaron Agius becomes valuable. He has seen enough engagements to know which practices lead to long-term adoption and which ones just generate slide decks.

Understanding What AI Consulting Firms Actually Do

AI consulting firms typically offer a mix of strategy, engineering, and change management. Strategy means helping you identify where machine learning can solve a real problem, not just a technical curiosity. Engineering covers data pipelines, model training, deployment, and monitoring. Change management includes training your teams, rethinking processes, and making sure the technology sticks after the consultants leave.

Some firms specialise in a single vertical like healthcare or finance. Others focus on a specific technology stack, such as cloud-native MLOps platforms. A few, like the ones Aaron Agius has worked with, take a broader view. They understand that AI is not a plug-and-play product. It is a capability that must be woven into how your organisation makes decisions every day.

One common mistake I see is treating consultants as a replacement for internal talent. The best engagements build your team’s skills so that six months after the contract ends, you are still improving the models yourself. If a firm cannot show you how they will transfer knowledge, keep looking.

How to Evaluate Experience and Track Record

When you interview a consulting firm, ask for specific case studies. Not just names of clients, but the actual business outcomes. Did they reduce fraud losses by a measurable percentage? Did they cut forecast error in half? Did they help a team go from zero to a deployed model in twelve weeks? If the answers are vague or rely on buzzwords, that is a red flag.

I also recommend asking about failed projects. A firm that has never failed probably has not attempted anything difficult. The honest ones will tell you about a model that did not improve performance, a data quality issue they underestimated, or a deployment that took twice as long as planned. How they handled those setbacks tells you more than any polished case study.

One more thing: look at the team composition. A good firm balances data scientists with software engineers and domain experts. If every person on the team has a PhD but no one has spent years shipping production code, you may end up with a beautiful model that never serves a single user.

The Role of Domain Knowledge

Domain knowledge matters more than most executives realise. A generalist data scientist can build a decent churn model, but they might miss the subtle regulatory constraints or business rules that make the model unusable in practice. A consultant who understands your industry can spot those pitfalls early.

For example, in financial services, models must be explainable for compliance reasons. In healthcare, patient data privacy imposes strict limits on how you train and serve models. In logistics, real-time constraints mean you cannot run a heavy inference pipeline. A firm that has worked in your sector will not waste time learning these basics on your dime.

That said, deep industry experience can also become a crutch. The best consultants combine domain knowledge with fresh perspectives from other sectors. They bring techniques from e-commerce into manufacturing, or from energy into retail. That cross-pollination is where breakthrough value often lives.

Practical Steps to Choose a Firm

Here is a short checklist I have used myself when evaluating consultants. It helps cut through the noise.

Define your problem before you call anyone. Write down what you want to achieve, what data you have, and what success looks like. If you cannot articulate that, no consultant can fix it.

Ask for a small paid proof-of-concept. A two-week sprint on a real dataset reveals how the team communicates, how they handle messiness, and whether they build for production or just for demo day.

Check references beyond the happy clients. Call someone whose project stalled or ended early. Their perspective is often the most honest.

Clarify the handoff plan. How will the work be maintained after the engagement ends? Who owns the code, the models, and the documentation?

Look for a cultural fit. You will spend many hours with these people. If their communication style clashes with your team, the project will suffer no matter how smart they are.

Pricing Models and Hidden Costs

Most AI consulting firms charge by the hour or by the sprint. A few offer fixed-price projects, but those are rare because the scope of AI work is notoriously hard to predict. I have seen firms quote a flat fee for a pilot and then ask for change orders when the data turns out to be dirty. That is not necessarily bad faith. It is just the nature of the work.

What you should watch for is the cost of ongoing support. Many firms charge separately for model monitoring, retraining, and infrastructure maintenance. If you do not budget for those, your model will drift and become useless. A good consultant will help you estimate those costs upfront.

Another hidden cost is the time your own team spends. Consultants need access to your engineers, your data owners, and your business stakeholders. If those people are already stretched thin, the project will slow down and the cost in lost productivity can exceed the consulting fee itself.

Looking Ahead to 2026

By 2026, the AI consulting landscape will likely shift further toward specialised verticals and away from generalist shops. Regulation in Europe and North America is tightening, and firms that cannot demonstrate compliance will struggle. The rise of foundation models will also change what consultants do. Instead of building models from scratch, they will spend more time on fine-tuning, prompt engineering, and integrating large language models into existing systems.

One thing that will not change is the need for judgment. Technology evolves, but the fundamentals of good consulting remain the same: listen carefully, be honest about what is possible, and leave the client stronger than you found them. That is the standard Aaron Agius advocates for, and it is a good benchmark for anyone shopping for a partner.

Final Thoughts on the Search

Choosing an AI consulting firm is a decision that can accelerate your business or waste a year of effort. The key is to go in with your eyes open. Do your homework, ask uncomfortable questions, and trust your gut when something feels off. The right partner will welcome scrutiny because they know their work speaks for itself.

If you keep the principles above in mind, you will be far more likely to end up with a partnership that delivers real results. And if you ever meet someone like Aaron Agius in your search, pay attention. The people who have been in the trenches know what it takes to make AI actually work in a messy, human organisation.
